🚨 Important News from Paizo

📣 Paizo Restructuring: A Difficult Update About Our Future

Posted by Jim Butler — June 8, 2026 | Read on Paizo.com

On June 8, Paizo CEO Jim Butler published a major statement about the company’s current financial situation, staffing changes, and the future of Pathfinder Society and Starfinder Society organized play. We are reprinting it here in full because every organized play participant in this region deserves to read it directly, without summarization or spin.

Over the last year, Paizo has been navigating one of the most challenging periods in our company’s history. I want to speak to you directly about what happened, how it has affected us, and the steps we’re taking to protect the future of Pathfinder and Starfinder.

This is a hard update. But you deserve clarity, and we remain committed to being open with our community.

How We Got Here

In January of last year, our longtime book‑trade distributor, Diamond Comics, declared bankruptcy. Diamond handled Paizo products for major retailers like Amazon, Barnes & Noble, and Ingram, and our agreement with them was based on consignment (meaning we paid to ship products to their warehouse and were only paid when those products sold).

When Diamond collapsed, the situation became far more complicated:

  • JP Morgan Chase claimed a lien on all products stored in Diamond’s warehouse, including nearly $10 million in Paizo inventory. We cannot currently access this inventory, pending ongoing litigation.
  • Paizo and dozens of other publishers have been in court ever since, fighting to reclaim our own products.
  • Diamond’s exclusive contract prevented us from immediately moving to a new distributor, even after they stopped selling our books. A judge terminated that contract earlier this year, but Diamond has appealed, delaying resolution.

The result has been devastating. Paizo lost nearly $2 million last year, had to write off nearly half a million in additional sales covered by the bankruptcy, and book‑trade sales remain far below historical levels. While sales through Paizo.com and hobby retailers have grown over the same period, they have not been sufficient to offset these losses.

We are back in the book trade today with a new partner, but the book market has not yet recovered. We must make difficult decisions now.

Layoffs

As part of our efforts to address our core business and adapt to the current business environment, Paizo will be conducting layoffs impacting 12 employees.

Acknowledging that layoffs are sometimes necessary, Paizo management and the United Paizo Workers union established a clear, fair process for implementing layoffs. Following those terms:

  • Paizo has given the union twenty (20) business days’ notice of positions scheduled for reduction in force and may propose alternatives.
  • Employees may volunteer for layoffs; otherwise, the least‑senior employee in each impacted business unit is affected.
  • Impacted employees will receive one week of severance per year of service, with a minimum of two weeks.
  • Those affected will have 18‑month recall rights.

These decisions affect people we care about deeply. We are doing everything we can to support them through this transition.

Organized Play

Pathfinder Society and Starfinder Society have always been labors of love—programs we’ve supported as marketing investments to grow in‑person play at game stores and conventions. But the needs of retailers, conventions, and home groups have evolved over time, and the cost of producing scenarios has grown significantly.

It’s time to evolve Organized Play using a tool perfect for transitioning the campaigns to its dedicated players: the Pathfinder and Starfinder Infinite publishing programs.

Pathfinder Infinite & Starfinder Infinite

We will be releasing new logos and adding dedicated Infinite sections to the Paizo Store, bringing independently created Pathfinder and Starfinder products directly into the spotlight on Paizo.com.

Authors and members of the community interested in producing sanctioned independent adventure scenarios for use with the current Pathfinder Society and Starfinder Society programs will be able to do so under clear guidelines that we will release before Gen Con.

Official Scenarios

Paizo will continue publishing Pathfinder Society and Starfinder Society scenarios at the current rate as normal through October. After that, we will shift to two scenarios per month—one for Pathfinder Society and one for Starfinder Society. In addition to regular availability on Paizo.com, these monthly scenarios will be enhanced by our new Pathfinder Printables line of home-printed miniatures and will also appear as bonus content for subscribers to the Pathfinder Printables line on MyMiniFactory.com.

We also have two major Organized Play themed hardcovers coming early next year: The Chronicles of the Pathfinder Society Adventure Anthology (March) presents 6 classic Pathfinder Society scenarios in updated and expanded Second Edition rules, with all adventures sanctioned for current PFS play. The Starfinder Invasion’s Edge Adventure Path (April) collects more than a dozen popular scenarios from Starfinder Society’s debut season into an enhanced campaign you can play or replay as part of the Starfinder Society campaign.

We know Organized Play has seen a lot of changes recently and that some of these have been frustrating or disruptive to our Venture Officers and player community. It is our earnest desire to stabilize both programs and expand them from a position of strength, but right now things are not working, and we need to fix them. Paizo remains committed to Organized Play in the long run and will continue to invest substantially in these programs as we move forward.

Free PDFs

Beginning July 1, we will end the automatic granting of free PDFs of non-Society Paizo products to volunteers. Venture officers will continue to receive free access to Paizo-produced Society scenarios, including those yet to be released, as we evaluate our current free PDF policies. We may still offer selective grants to venture officers when this audit is concluded, but the volume of free products we’ve been distributing is no longer financially viable.

Foundry Support

We’ve invested heavily in Foundry VTT modules for Organized Play scenarios, but sales have not covered development costs. We will finish the current season, then pause VTT support for new Society modules until we can either reduce costs or increase revenue.

These changes are not a retreat—Paizo believes strongly in the power of Organized Play and always will, but the current publishing model for Society scenarios is not working and we need to slow down, stem the financial losses from a struggling program and evaluate where to go from here.

What’s Next

Despite the challenges, there are real reasons for optimism in the medium term:

  • We’ve partnered with Independent Publishers Group to rebuild our book‑trade presence. Sales are still recovering, but we are in a better position than we were in 2025.
  • The new Paizo Store is performing better than the old store and will soon allow us to launch a direct‑to‑retail program, enabling local game stores to order directly from Paizo—including a complete backlist catalog that has often been difficult to source through conventional channels. We expect your favorite local game store to be able to open a retailer account with Paizo in the next few months.

These measures will take time to bear fruit. The difficult decisions we’re making now will ensure Paizo can continue to thrive in 2026 and beyond.

To our customers, freelancers, partners, and volunteers: thank you. Your passion is the reason these worlds exist. We remain committed to the stories we’ve built together and to the people who bring them to life.

— Jim Butler

📌 A Note from Your RVC

This is the complete, publicly available statement from Paizo as of this writing. I’m sharing it in full across every Appalachian Region channel because the six states in this region deserve the complete picture — not a filtered version, not a summary with my editorial gloss on it. We will continue to share further information as Paizo makes it publicly available.

A few things I want to say directly to this community:

Please don’t despair. This news is hard, and some of it is genuinely painful. It’s now public knowledge — through posts on BlueSky and other social media by those affected — that some of the 12 employees being laid off are writers and developers who have contributed directly to the scenarios we play and love. Shay Snow and Ivis Flanagan are among those affected, and I want to acknowledge them by name. Their work has been at our tables across this region, and that matters.

What I also want you to know is that Alex Speidel, Paizo’s Convention and Organized Play Manager, is doing everything within his power on our behalf. He is keeping Venture-Officers updated as information becomes available — including being clear with us about what can and cannot be publicly stated — and he is actively advocating internally to minimize the impact on Organized Play as much as the situation allows. The program will be impacted. I won’t pretend otherwise. But it is not being abandoned, and it has someone in its corner who is fighting for it.

Paizo is the victim here. Diamond Comics failed and left publishers — including Paizo — holding the bag on inventory they paid to produce and ship. JP Morgan Chase then claimed a lien on that inventory, locking nearly $10 million in Paizo product in legal limbo. Both Diamond and JPMorgan Chase bear responsibility for the damage done to Paizo and to the broader tabletop publishing ecosystem. Let’s be clear-eyed about who caused this.

Speculation doesn’t help anyone. We know this news raises a lot of questions. Beyond what Jim Butler has shared above, even if we as Venture-Officers had additional information, we would not be permitted to share non-public details with the broader community — nor should we. What we know is what you know. Speculation about what these changes “really mean” only creates anxiety and confusion in a community that is already processing difficult news. Please be kind to each other and to the program.

The single most impactful thing you can do right now is buy directly from Paizo. If you were going to buy a Pathfinder or Starfinder product anyway, buy it at paizo.com. Every direct sale has more impact on Paizo’s bottom line than a sale through a third-party retailer. That’s the most concrete expression of support available to all of us right now.

For additional context on the Diamond bankruptcy situation and what it means for publishers like Paizo, community member Jeremiah (Baldur) shared this video in the GeorgiaPFS Discord — it’s from The Character Sheet on YouTube and provides helpful background on how the distribution collapse unfolded: Watch on YouTube. Thanks to Jeremiah for surfacing it.

Show up at the table. Buy the games you love directly from Paizo. And take care of each other out there. ⚔️

📢 Regional Announcements & Opportunities

📅 June 2026 Organized Play Monthly Update

Alex Speidel has posted the June 2026 Organized Play Monthly Update. Key highlights for the region:

New scenarios releasing July 1:

Sanctioning update — Troubles in Grayce: The Troubles in Grayce anthology has been sanctioned for Pathfinder Society credit, pairing well with the new Secrets of the Unlit Star Beginner Box.

Free RPG Day — June 27: Sanctioning is live for the Pathfinder adventure Things Go to Hell (download here). The Starfinder adventure Rescue on Raxil uses the generic Starfinder sanctioning document. Both may be run on June 27 only, then must wait until July 27 for general use.

Rules changes coming July 16: Paizo has announced that on July 16, they will publish their annual blog detailing upcoming rule changes for both Pathfinder Society and Starfinder Society — described as significant updates that will bring the two programs’ rulesets more in line with each other. All changes take effect July 30 at Gen Con. Watch paizo.com/blog on July 16 for the full details. We will share and discuss the moment it’s public.

📜 May 2026 Sanctioning Recap

In case you missed it, the May Organized Play Monthly Update included significant sanctioning news:

Starfinder Society: A generic adventure sanctioning document now covers player and GM credit for any Paizo-published Starfinder adventure unless stated otherwise.

Pathfinder Society: Sanctioning now available for the Hellbreakers Adventure Path, Season of Ghosts, Secrets of the Unlit Star, and Paizo Printables adventures — all repeatable, with repeatable becoming the going-forward standard.

🏳️‍🌈 Happy Pride Month from the Appalachian Region!

June is Pride Month, and we want to say it clearly: LGBTQ+ players, GMs, and community members are welcome at every table in this region. Pathfinder and Starfinder Society organized play is a space for everyone — that’s not a policy footnote, it’s who we are.

Whether you’re joining organized play for the first time this month or you’ve been rolling dice with us for years — we’re glad you’re here. 🏳️‍🌈⚔️

🎉 Morgantown, WV – Now Running Regular Sessions at Wyvern’s Wargames!

The Morgantown lodge restart has hit its stride. Learn to Play sessions wrapped up in May, and the lodge is now running regular Pathfinder and Starfinder Society sessions at Wyvern’s Wargames (200 Pinecrest Plaza, Suite 205, Morgantown, WV). If you’re in or near Morgantown and want to get involved as a player, GM, or Venture-Officer, reach out through the Appalachian Region Hub or email rvcapparegionop@gmail.com.

And they’re heading to CharCon! The Morgantown lodge will be representing the Appalachian Region at CharCon — July 10–12 at the Clay Center for the Arts & Sciences in Charleston, WV. If you’re in or near the Charleston area that weekend and can help staff organized play tables, we’d love to have you. Reach out to Joel H or email rvcapparegionop@gmail.com.

🚨 Venture-Officer Openings: Chattanooga, TN and Charleston, WV — We Still Need You

These two openings remain unfilled. The region cannot build what it needs in these communities without local leadership. If you have been thinking about stepping up, this is the moment.

Chattanooga, TN — Existing Lodge, Needs a Leader
The Venture-Lieutenant overseeing the Chattanooga lodge has stepped down. There is already a player community here — games have happened, the infrastructure exists. What is missing is someone to take ownership: scheduling games, keeping the community connected, and being the local face of organized play. If you are in the Chattanooga area and love Pathfinder or Starfinder Society, this lodge needs you.

Charleston, WV — Ground Floor Opportunity
We are working to establish a new lodge in Charleston. The Morgantown lodge is taking organized play to CharCon this July — but a lodge with roots in Charleston itself is what makes sustained convention support and regular game days possible going forward. If you are willing to be the person who builds organized play in West Virginia’s capital city, reach out now.

What being a Venture-Officer actually involves: scheduling games at a local venue, welcoming new players, keeping the lodge’s Warhorn page current, and being a point of contact for the region. You do not need to be an expert. You need to show up and care. The VO Handbook covers everything else.

Contact us at rvcapparegionop@gmail.com or through the Appalachian Region Hub.

🎯 Lodges That Need You at the Table

The single most important thing you can do for organized play in this region is show up regularly and occasionally run a game. These lodges need that from you right now:

  • Mebane, NC — Tables are running but attendance is inconsistent and GM support is thin. If you are in the Triangle or Triad area, this lodge needs warm bodies in chairs.
  • Charlotte, NC — One of the largest metros in the region with significant room to grow. Now is the time to build on that momentum at regular game days.
  • Memphis, TN — Western Tennessee needs both players and GMs to keep Society play alive in the area.
  • Nashville, TN — Strong existing interest, real potential. The schedule could be bigger with more GMs willing to step behind the screen.

If you are near any of these cities, reach out through the Lodge Directory or email rvcapparegionop@gmail.com to get connected.

🐉 DragonCon 2026 — Under 90 Days — GM and HQ Volunteers: Sign Up Now

September 3–7, 2026 — AmericasMart Building 3, Atlanta, GA

DragonCon is the Premier Paizo Organized Play event in the Appalachian Region. Five days. Thousands of attendees. One of the biggest stages in the country to showcase what Pathfinder and Starfinder Society can be. The entire scope of what we can offer — how many tables we run, which specials we put on, how good the experience is for every new player who walks in — is determined right now, by who volunteers.

If you wait until August to volunteer, you will have worse time slots, less influence over the schedule, and a harder experience for everyone. The GMs and HQ staff who sign up early shape DragonCon. Do not leave that to someone else.

  • Early sign-ups get first pick of time slots — run what you want, when you want.
  • Every table you run may be a player’s very first Society game. Make it count.
  • HQ and operations volunteers are the backbone of the whole event: check-in, GM support, slot coordination. Unglamorous work that makes everything else possible.
  • You will be part of a well-run regional team with experienced convention leadership behind you.

The DragonCon 2026 Volunteer Form is open right now. Fill it out. Even a few slots makes a difference. Questions? Email rvcapparegionop@gmail.com.
